The idea: every candidate must pass critical "barriers" before an offer is made. These barriers ensure long-term success, culture fit, and high performance. Each stage has a clear pass/fail decision — no "maybe" hires.
Stage 0 — Role Definition
Leader/Participant: Director of Operations + HR Manager
Before opening any Operations role:
- Write a Job Description clearly defining core responsibilities, level of ownership and autonomy, and key stakeholders the role will interact with.
- Define a Role FAQ, including scope of work (day-to-day vs. project-based), compensation range, contract type, and work schedule / timezone expectations.
- Align the interview process to real scenarios the candidate will face in Operations.
Barrier 1 — The Fit Screen (Culture & Ownership)
Leader/Participant: Liz for lead roles | Elena for non-lead roles
Purpose: validate alignment with Plei's culture, values, and expectations for working in a fast-paced, cross-functional environment. Duration: 30–40 minutes (video call).
Focus areas: motivation for joining Plei; ownership and accountability; comfort working with ambiguity and change; communication clarity and professionalism; ability to work with people across different teams; English fluency (Spanish is a strong plus).
What we're evaluating: proactivity vs. task-only mindset; clear thinking and articulation; reliability and sense of responsibility.
Decision: Pass / Fail
Facilitator Guide for Barrier 1 – Fit Screen (Culture, Communication & Ownership) Full guide
1. Purpose
Quickly assess cultural alignment, ownership mindset, communication clarity, and motivation to work in a fast-paced, cross-functional Operations environment.
This stage is designed to filter early. Only candidates who clearly align with Plei’s mission, demonstrate accountability, and show strong organizational judgment should move forward.
This is the candidate’s first deep impression of Plei and the Operations team, so the experience should feel structured, warm, and human — while setting clear expectations around standards and ownership.
2. Format
Duration: 30–40 minutes (video call)
Facilitator: Operations roles → HR Manager or Director of Operations
Style: Conversational, structured, and professional. This is not a technical interview, but expectations are high around ownership, clarity, and maturity.
3. Focus Areas & Example Questions
3.1 Mission Resonance – “Why Plei & Why Operations?”
Focus Area: Does the candidate genuinely connect with Plei’s mission and understand the role of Operations in enabling the business?
- What excites you about Plei and this Operations role specifically?
- What do you think makes an Operations team successful in a growing company?
- What motivates you about working behind the scenes to make things run smoothly?
What to look for: Understanding of Operations as an enablement function, interest in impact, not just tasks, alignment with Plei’s values and pace, authentic motivation (not generic answers).
3.2 Ownership & Accountability
Focus Area: Does the candidate take responsibility for outcomes, not just execution?
- Tell me about a time you took ownership of a process or task from start to finish.
- Have you ever spotted a problem and fixed it without being asked?
- Tell me about a mistake you made at work. What did you do next?
What to look for: Ownership language (“I took responsibility for…”, “I followed up…”), accountability without blaming others, proactive mindset, willingness to learn and improve.
3.3 Communication & Clarity
Focus Area: Can the candidate communicate clearly and professionally with different stakeholders?
- Tell me about a time you had to explain a process or decision to someone outside your team.
- How do you communicate when priorities are unclear or changing?
- How do you make sure nothing falls through the cracks?
What to look for: Structured thinking, clear, concise explanations, ability to adapt communication style, strong verbal communication in English (Spanish is a strong plus).
3.4 Comfort with Ambiguity & Pace
Focus Area: Is the candidate comfortable operating in a fast-moving, sometimes ambiguous environment?
- How do you prioritize when everything feels urgent?
- Tell me about a time you had to work with incomplete information.
- What helps you stay organized under pressure?
What to look for: Calm, methodical approach, comfort with ambiguity, practical prioritization strategies, emotional regulation.
4. Evaluation Framework
Pass / Fail decision — no “maybe”
Scoring Dimensions (1–5):
- Mission & role alignment
- Ownership & accountability
- Communication clarity
- Comfort with ambiguity & pace
- Professional maturity & reliability
The candidate must score at least 3/5 in all dimensions to advance. Any 1/5 is an automatic fail.
5. Notes for Interviewer
- Write specific, concrete feedback immediately after the call.
- Avoid vague comments (“good vibe”, “seems nice”).
- Anchor feedback in examples and behaviors.
- Remember: this stage exists to protect the bar, not to move fast.
Barrier 2 — Functional / Operational Capabilities
Leader/Participant: Director of Operations | HR Manager
Purpose: assess whether the candidate can execute effectively in an Operations role with increasing autonomy. Duration: 45–60 minutes (video call). Format: structured interview + practical discussion or exercise.
Evaluation focus:
- Operational execution: follow-through and attention to detail, task prioritization, managing multiple stakeholders.
- Problem solving: handling real-world operational issues, structured decision-making, escalating vs. solving independently.
- Process & systems thinking: comfort documenting processes, improving workflows over time, using tools to stay organized and efficient.
- Judgment & reliability: handling sensitive or confidential information, meeting deadlines consistently.
Decision: Pass / Fail
Barrier 3 — Ownership & Growth Potential
Leader/Participant: CEO
Purpose: evaluate long-term potential, ownership mindset, and ability to grow with the company. Duration: 45–60 minutes.
Evaluation focus: ability to take ownership beyond assigned tasks; growth mindset and learning agility; comfort operating in a scaling organization; alignment with company-wide values.
Key question: will this person make the Operations team stronger over time?
Decision: Pass / Fail
